Excavator Hydraulic Pump Problems: 7 Warning Signs & Parts Guide (Hitachi ZX)

The excavator hydraulic pump is the heart of every Hitachi ZX machine. It turns engine power into the oil flow and pressure that move the boom, arm, bucket, swing and tracks. When the pump starts to wear, the whole machine slows down, burns more fuel and can end up parked on site waiting for parts. This guide explains the most common hydraulic pump problems, what usually causes them, and which spare parts are involved, so you can diagnose early and order the right part the first time.

How an Excavator Hydraulic Pump Works

Most Hitachi Zaxis excavators use a variable-displacement axial piston pump, normally built as a double (tandem) pump with a small pilot gear pump on the back. The main pumps feed the control valve, while the pilot pump supplies low-pressure oil to the joysticks and controls. A regulator on each main pump changes the swash plate angle, so the pump delivers more or less oil depending on load and engine speed.

Because the pump, regulator, gear pump, shafts and bearings all work together, a fault in one small part can look like a failure of the whole pump. That is why careful diagnosis saves money.

7 Warning Signs of Hydraulic Pump Problems

  • Slow or weak boom, arm and bucket movement – the machine struggles to lift loads it used to handle easily.
  • Whining, knocking or grinding noise from the pump area, often a sign of cavitation, aeration or worn bearings.
  • Hydraulic oil running hot – internal leakage turns pressure into heat. Watch the temperature warning on the monitor.
  • Engine bogging down or stalling under load, which can point to a regulator or pump control fault.
  • Jerky or uneven movement and functions that only work properly when the engine is at high RPM.
  • Metal particles in the filter or a milky, foamy or dark hydraulic oil.
  • Oil leaks at the shaft seal or pump housing, or rising oil consumption between services.

Common Causes of Hydraulic Pump Failure

1. Contaminated hydraulic oil

Dirt, water and metal particles are the number one enemy of piston pumps. They scratch the valve plate and pistons and increase internal leakage. Change filters on time, keep the breather clean and never top up from an open, dirty container.

2. Cavitation and air in the system

A low oil level, a blocked suction strainer or a loose suction hose lets air into the pump. Air bubbles collapse under pressure and erode metal surfaces, which creates the typical whining sound.

3. Overheating

Hot oil loses viscosity and stops protecting the moving parts. A dirty oil cooler, wrong oil grade or a faulty hydraulic oil temperature sensor can let temperatures rise without warning.

4. Worn bearings, shafts and couplings

The pump spindle, secondary shaft and bearings carry the full drive load from the engine. Once a bearing or the pump main shaft wears, the rotating group runs out of line and damage spreads quickly. A worn drive coupling also causes noise and vibration.

5. Regulator and pilot pump faults

If the pump regulator sticks, the pump cannot adjust its flow, so the engine may stall or the machine feels weak. A tired gear pump (pilot pump) gives low pilot pressure, so the controls feel slow even when the main pump is healthy.

Always check pressures with a gauge before replacing a complete pump. Many machines only need a regulator, gear pump, bearing or shaft rather than a full assembly.

How to Make Your Hydraulic Pump Last Longer

  • Change hydraulic oil and filters at the intervals in your operator manual and use the recommended oil grade.
  • Warm the machine up before heavy digging, especially in cold UK winters.
  • Check the oil level daily and look for leaks around the pump and suction hoses.
  • Keep the oil cooler and radiator clean so the oil stays at normal temperature.
  • Take an oil sample if you see dark, milky or foamy oil and act on the result.
  • Fix small problems such as a sticking regulator early, before they damage the main pump.

If you are buying a second-hand machine, test the hydraulics carefully. Our used excavator inspection checklist explains what to look for before you pay. For engine faults, see our Isuzu 6HK1 engine guide.

Frequently Asked Questions

How long does an excavator hydraulic pump last?

It depends on oil cleanliness, operating hours and workload. Well-maintained pumps often run for many thousands of hours, while contaminated oil or overheating can shorten that dramatically.

Can I replace only part of the pump?

Yes. Regulators, gear pumps, shafts, bearings and couplings are sold separately. Replacing the faulty component is usually much cheaper than a complete pump assembly.

How do I find the correct part number?

Check the plate on the pump or the parts book for your machine model and serial number. Send us the machine model, serial number and a photo of the old part and we will help confirm the match.
